Are there plans to make unit upgrades like the guy with the standard or the tribune visible (like the attached generals)? As far as I can tell so far they are only in the UI, correct?

Yes, the unit upgrades are only visible in the GUI. We discussed having 3D representations when we first started the project, but sticking with just 2D portraits made it much easier to create and change the officers as we playtested and would also make it easier for modders.

There was also some concern about how combat would be handled e.g. what would happen when the 3d version was killed?
